Google's New 'Business Agent' Turns Lead Forms Into Live AI Conversations

"Now you can ask Google anything, so the best ads must be answers." That's the line Vidhya Srinivasan, Google's VP and GM of Google Ads and Commerce, used on stage at Google Marketing Live on May 20, 2026, to frame one of the more consequential changes to search advertising in years.

The static lead form, the same basic mechanic that's sat at the bottom of paid search funnels for roughly six years, is being replaced with something genuinely different: a live, AI-powered conversation happening inside the ad itself.

The feature is called Business Agent for Leads, and I think it's worth understanding closely, both for what it changes about how leads get captured and for what it demands from a business before it's worth turning on.

What Business Agent for Leads Actually Does

Here's the mechanic in plain terms. A prospect sees your search ad, and instead of immediately hitting a form asking for their name and email, they can ask a question directly inside the ad.

A Gemini-powered chat agent, grounded specifically in your business's own website content, answers that question in real time.

If someone's researching an online MBA program, for example, they could ask about tuition, program length, or admission requirements right there in the ad, before ever deciding whether to reach out further.

Once the conversation indicates real intent, a pre-filled lead form gets submitted automatically, capturing the person as a lead without them needing to manually fill anything out.

This is currently in open beta for US advertisers, and it's being tested first across three verticals: education, automotive, and real estate, industries where prospective customers commonly have specific, answerable questions before they're ready to hand over contact information.

Eligibility right now is gated to campaigns running AI Max for Search or Performance Max with text customization. Standard Search and Display campaigns don't currently qualify.

Why This Is a Real Shift, Not Just a Cosmetic Update

I think the most important detail here isn't the chat interface itself. It's what actually shows up in your CRM once a lead comes through.

A traditional lead form pushes a single row of data, name, email, maybe a phone number, into your sales pipeline.

Business Agent for Leads pushes considerably more: a full conversation transcript alongside a Gemini-generated summary of the qualifying signals that came up during the exchange.

That's a meaningfully different starting point for a sales conversation. Instead of a cold lead with just contact details, a sales rep gets a lead who's already asked specific questions and received specific answers, with a record of exactly what they were curious about before they ever spoke to a human.

Marketing teams working through this shift have pointed out that sales development reps need real training to actually read and use these transcripts effectively, since the flow that converts a lead here isn't the same as a traditional landing page script or a cold outreach call.

The qualifying work has already partly happened by the time a human gets involved.

Why Google Is Building This Now

This fits into a much broader set of announcements from the same event.

Google also introduced Conversational Discovery Ads, which let users chat with a Gemini-powered agent directly inside a Discovery ad rather than just scrolling past it, and Highlighted Answers, which let brands surface specific information directly inside search results.

Google separately cited an Ipsos study it commissioned in December 2025, surveying over 13,000 US online shoppers, finding that 75% of people report making faster, more confident purchase decisions when using Google's AI Mode in Search.

I think the underlying logic connecting all of these announcements is consistent.

Google is betting that as more search behavior shifts toward asking questions and getting direct answers rather than scanning ranked lists of links, advertising itself needs to evolve into that same conversational format, or risk becoming a less effective way to reach people who increasingly expect an immediate, specific answer rather than a static pitch.

What This Means If You Run Google Ads

I think there are a few real, practical implications worth thinking through before this format becomes something you're actually using.

Your website becomes your ad's brain

Since the chat agent answers questions using your website's own content, the quality and completeness of your site directly determines how well this feature performs.

A thin, vague, or outdated website means the agent has little accurate information to draw from when answering a prospect's specific question, which could easily produce a worse experience than a simple, honest lead form would have.

Before this format becomes available to you, or before you turn it on if it already is, I'd treat a genuine content audit of your site as a prerequisite, not an afterthought.

Lead quality data becomes richer, but requires new processes

A conversation transcript and an AI-generated qualifying summary are genuinely useful information, but only if your sales team actually knows what to do with it.

If your current process treats every inbound lead identically regardless of source, you're not capturing the real value this format offers.

I'd expect the businesses that benefit most from this to be the ones that build a specific process for reviewing these transcripts before a first outreach attempt, rather than treating a Business Agent lead exactly like a lead from a static form.

It's not available to every campaign type yet

Since this currently requires AI Max for Search or Performance Max campaigns specifically, and doesn't extend to Standard Search or Display, a smaller business running simpler campaign types may not have access yet even if they wanted it.

I'd treat this as a good moment to understand which campaign type you're actually running and whether upgrading makes sense for your goals, rather than assuming this format is universally available.

The industries testing this first suggest where it fits best

Education, automotive, and real estate all share something in common: prospective customers commonly have detailed, specific questions, financing terms, program requirements, property features, before they're ready to commit to contact.

If your business fits that same pattern, where potential customers typically have real questions before converting, this format is likely to be relevant to you sooner rather than later.

If your business involves more straightforward, low-consideration purchases, the benefit may be smaller.

How Businesses Can Prepare Today

I don't think you need to wait for broad availability to start preparing for something like this. Treat your website as the foundation this entire feature depends on.

A detailed, accurate, well-organized site benefits you regardless of whether you ever use Business Agent for Leads, and it becomes directly load-bearing the moment you do.

Think through what a genuinely good sales process looks like for a lead that arrives with context already attached.

Even without this specific feature, most businesses could benefit from a clearer process for using whatever information does accompany an inbound lead, rather than treating every inquiry identically.

Stay realistic about where your business actually fits. Not every industry or purchase type benefits equally from a conversational lead qualification format, and I wouldn't assume this is automatically worth adopting just because Google is promoting it heavily.

Consider whether your prospective customers genuinely have the kind of specific, answerable questions this format is built around.

Final Thoughts

I think Business Agent for Leads is a genuine signal about where paid search advertising is heading, not just another minor feature update.

Google is explicitly betting that ads themselves need to become answers rather than static pitches, and the fact that leads now arrive with a full conversation transcript and a qualifying summary changes what a sales team's first touch with a prospect can actually look like.

Whether it's worth adopting for your specific business depends heavily on how well your website can support it and whether your customers' actual buying process involves the kind of specific, answerable questions this format is designed around.

Either way, I think it's worth understanding closely now, since a shift like this tends to expand quickly once Google moves it out of beta.
